Beyond the Prototype: A Conversation with Alexis Bendavid
Many companies experiment with AI. Very few manage to turn it into a reliable, scalable system capable of generating real value.
Alexis Bendavid is a specialist in agile transformation, delivery, and technology governance, with experience in complex AI, data, and product projects. In this interview, he addresses a key challenge for many organizations: why so many experiment with AI, but very few manage to scale it up with real impact.
Beyond the model
Hello Alexis, thank you for joining us in this new edition of Talent-R Tech Talks and for sharing your vision with our community. You talk about “AI delivery ecosystems.” What does a technology leader need to understand about this concept today?
“When I arrive on a mission, the first thing I look at is not the model. It’s what surrounds it.
At PMU, we had a regulated ANJ environment, Front/Back/SRE teams, external partners, and a non-negotiable compliance issue. The AI model was just one piece among many. What made the difference was the ability to synchronize the entire ecosystem: reliable data, a secure deployment pipeline, clear governance, and a loop of continuous improvement.
Most organizations buy a model, build a prototype, and then discover that their foundations aren’t built for it. They treat AI as an isolated tech project.
Building a delivery ecosystem is the opposite: first creating the system capable of bringing AI to life in real-world conditions and evolving it over time.”

Many companies are experimenting with AI, but few are able to deploy it on a large scale. What is the main obstacle?
“I have experienced this firsthand on several occasions. At Société Générale, the challenge was not the quality of the solutions. It was the ability of the teams to deliver reliably in an environment with strict security and compliance constraints. Three multidisciplinary teams, inter-train dependencies, constant trade-offs between Product, Tech, and Security.
What I consistently observe is that prototypes impress in demos. The wall appears when it comes to operating the system on a daily basis, integrating it into real flows, and ensuring its reliability. At this stage, it is no longer a machine learning problem. It is a problem of architecture, delivery, and organization. The teams that turn experimentation into real value are those that have learned to deliver predictably.”
What roles do teams and organizational culture play in the success or failure of AI initiatives?
“At Crédit Agricole CIB, I synchronized 10 teams across 4 different entities, with governance issues that went all the way up to the executive committee. More than 100 workshops were conducted on this mission.
What I learned: technology is almost never the problem. The problem is the way in which data, engineering, product, and business teams manage or fail to manage to work together toward a common goal. When these disciplines remain in silos, each dependency becomes a point of friction and each decision takes three times longer than it should.
AI systems have a distinctive feature compared to traditional software systems: they are never truly finished. Data drifts, uses evolve, and models must be recalibrated. Successful teams have integrated this culturally. They operate in living product mode.”
Designing for scale
What are the most critical decisions to make at the outset in terms of architecture or platform?
“Three decisions that I have seen make a difference, or whose absence has caused projects to stall.
First, the data strategy. At Schneider Electric, we were working on a Big Data program with high industrial stakes. Without a reliable and governed foundation from the outset, each delivery becomes a negotiation. We defined a functional testing strategy and implemented rituals for continuous improvement. The stability of deliveries changed completely.
Next, the ability to deploy continuously and securely. At PMU, we achieved delivery predictability of over 95% in critical regulatory areas. This result comes from enhanced SRE coordination and controlled release processes, not from a miracle tool.
Finally, architectural flexibility. Organizations that build overly rigid systems find themselves stuck a few months later when technologies evolve.”
How can companies avoid developing solutions that will quickly become obsolete?
“I regularly prototype tools using Make and n8n, not to follow trends, but to test what actually works in real-world conditions. What this practice has taught me is that technologies change at a speed that renders any choice of tool obsolete if you attach too much importance to it. What lasts is the architecture that allows you to change it.
At Bouygues Telecom, we unified 77 complex Jira workflows into a coherent MVP. The challenge was not the tool. It was to create a modular system flexible enough to absorb changes without having to rebuild everything.
The question I always ask at the beginning of a project is: how will your architecture hold up when the surrounding technologies change? Teams rarely have a clear answer. That’s where it all begins.”
From experimentation to value creation
What skills or mindset does a team need to work effectively in AI-based environments?
“The SAFe for AI certification I took in 2025 confirmed something I had already observed in the field: technical skills alone are not enough.
What makes the difference is the ability to navigate uncertainty, experiment quickly, learn lessons without ego, and collaborate across disciplines that don’t always speak the same language.
I have been leading Lego4Scrum and Serious Games workshops for years. This is not team building. It is a concrete way to create the conditions where data, engineering, and product profiles learn to trust each other and work together under pressure. In a field that moves so quickly, this ability to learn collectively is worth more than any fixed expertise.”
What will distinguish organizations that truly succeed in creating an AI delivery ecosystem from those that merely experiment?
“The short answer: the ability to industrialize what is being experimented with.
I am now integrating the alignment of AI, LLM, and GenAI uses directly into the product roadmaps at PMU. This is not technology watch. It is operational execution in a regulated environment, with real reliability constraints.
The organizations that will get ahead will have built an architecture designed for AI from the ground up, teams capable of delivering beyond silos, and rigorous governance of data and models. The others will continue to produce prototypes that never make it into production. The difference will be seen in business results, not in demos.”
